An international pharmaceutical company was in the process of reorganizing its purchasing departments globally. The previous purchasing manager in Germany had left the company. As a result, the purchasing employees had been "leaderless" for some time and were extremely unsettled by the upcoming changes. In addition, an implementation project for SAP S/4HANA, Ariba ordering and the Ariba supplier network had been launched.

The interim manager was commissioned as Head of Procurement Operations to implement the transformation of procurement in Germany. The focal points of the realignment in the procurement organization were:

  • Splitting the local procurement department and establishing the Procurement Operations division
  • Centralizing and digitizing the source-to-pay process for all German locations

Due to the great uncertainty among employees, it was important to build trust first. The interim manager's communication, openness and clarity quickly created an atmosphere of trust and open cooperation with the employees.

Supply of goods ensured during the changeover phase

For the upcoming system implementation, the interim manager worked with the project team and departmental experts to analyze which measures were necessary to meet deadlines, close gaps as quickly as possible and ensure the supply of goods during the changeover phase. Both personnel measures and the adaptation of existing processes were necessary.

Dashboards and key user concept tailored to requirements

The global specifications were adapted to the local organization. For some processes, it was necessary to develop and implement independent concepts. This applied, for example, to the introduction of dashboards and a key user concept. At the same time, the ordering processes for the production site and the branches were rolled out. A new personnel plan was drawn up based on the foreseeable tasks to ensure a future-proof orientation. This was implemented following budget approval and approval by the works council.

Clear structure established for Procurement Operations and area handed over

The pharmaceutical company's procurement department has been divided into two areas following the realignment. The Procurement Operations division has been set up with a clear structure. The division has now been handed over to a new Head of Procurement Operations in a permanent position.

Efficient procurement team established

Due to additional tasks that were integrated into the division, additional staff were recruited and trained. There is now a functioning, efficient purchasing team. There is no more maverick buying. Users receive targeted support from purchasing experts. The service level has improved considerably. The processing time for purchase requisitions has been reduced from five to two days.

Digital purchasing applications implemented in SAP S/4HANA and Ariba ordering system

The purchasing applications in SAP S/4HANA and the Ariba ordering system have been implemented. The main suppliers are connected to the network. This ensures digital data exchange. The connection of further suppliers is in preparation. The managing director commented on the interim manager's commitment and results: "It was a pleasure to work with you and I appreciate your professionalism and knowledge."
